Why implementation matters
Most asset tracking projects that fail do not fail because of the software. They fail because of the implementation. The platform works fine. The labels are durable. The GPS devices transmit correctly. But the team does not use it, the data is incomplete, the processes are unclear and within three months the system sits unused while everyone goes back to spreadsheets and phone calls.
Good implementation is the bridge between a software purchase and actual operational value. It covers how you configure the platform, which assets you tag first, how you train the team, how you handle the inevitable pushback, and how you measure success. Skip any of these steps and you risk turning a sound investment into shelf-ware.
This guide breaks implementation into five phases that work for businesses of any size. Whether you are tracking 100 tools on one site or 5,000 assets across 20 locations, the sequence is the same. The scale and timeline change, but the principles do not.

Phase 1: Planning and scope
Planning is the phase most businesses rush through, and it is the phase that determines whether everything else goes smoothly. Spend a week here, even if the temptation is to start tagging immediately.
Define the scope
Decide what you will track in the initial rollout. This does not have to be everything. In fact, it should not be everything. Pick one or two asset categories that have the highest pain: the tools that go missing most often, the vehicles that need maintenance scheduling, the safety equipment that requires compliance records.
Define which sites are included in the initial rollout. Starting with a single site or a small group of sites lets you refine the process before scaling. The rest of the organisation comes later.
Assign an implementation lead
One person owns the implementation. This does not need to be a full-time role, but it needs clear accountability. The implementation lead configures the platform, coordinates tagging, organises training and is the first point of contact for questions. In smaller businesses, this is usually the operations manager or site supervisor.
Establish your naming convention

Set success metrics
Define what success looks like before you start so you can measure it objectively. Good implementation metrics include:
- Scan compliance rate: What percentage of assets are scanned at least once per week? Target 80 per cent or above within the first month.
- Data completeness: What percentage of asset records have all required fields populated? Target 90 per cent at go-live.
- Time to find equipment: Measure the average time spent locating equipment before and after implementation.
- Loss rate: Track the dollar value of lost or unaccounted-for equipment monthly.
Phase 2: Pilot
A pilot is a controlled test of your processes, configuration and team readiness on a small scale. It is the single most important step in de-risking the implementation. Skip it at your peril.
Choose the pilot scope
Select one site and one or two asset categories. Aim for 50 to 200 assets in the pilot. This is enough to test real workflows without the complexity of a full deployment. Choose a site with a cooperative team lead who will give honest feedback and a manageable number of assets.
Configure the platform
Set up the platform with your naming convention, categories, locations and user accounts. Configure maintenance schedules for any assets that need them. Create inspection templates for any pre-start checklists required. Import or manually enter the pilot assets.
Tag the pilot assets
Apply labels to every asset in the pilot scope. Follow the placement and material guidelines from the tagging guide. Record any issues: labels that do not stick well to certain surfaces, assets that are hard to find, categories that need a different tag placement. These learnings inform the full rollout.
Train the pilot team
Keep training focused on the three to five tasks they will do daily: scanning an asset, checking out a tool, completing an inspection, reporting a defect. Skip the admin features, reporting dashboards and advanced configuration. Those are for the implementation lead, not the field team.
Run the pilot for two to four weeks
During the pilot, monitor scan rates, collect feedback and fix issues promptly. Check in with the team at least weekly. Common pilot findings include:
- Labels on certain surfaces need a different adhesive
- The scan workflow needs one fewer step
- Category names need adjusting to match how the team talks
- Certain assets are harder to tag than expected
- The mobile app works differently on older devices
Every one of these findings is cheaper to fix during the pilot than during a full rollout across 10 sites.
Phase 3: Tagging and data migration
With the pilot complete and processes refined, it is time to scale. This phase covers the physical work of tagging all remaining assets and migrating any existing data into the platform.
Plan the tagging schedule
Tagging takes time. A team of two can typically tag and register 40 to 80 assets per day depending on accessibility and data requirements. For 500 assets, budget two to three full days. For 2,000 assets, budget one to two weeks. Schedule tagging during lower-activity periods when assets are accessible in the yard or workshop rather than deployed on sites.
Migrate existing data
If you have asset data in spreadsheets, a legacy system or paper records, clean it before importing. Remove duplicates. Standardise category names to match your naming convention. Fill in missing required fields where possible. Map your spreadsheet columns to the platform's import fields. Most platforms accept CSV or Excel uploads for bulk import.
After importing, reconcile the digital records against the physical assets. Walk the sites and confirm that every tagged asset has a matching record and every imported record corresponds to a real asset. Install GPS devices
If your implementation includes GPS tracking for vehicles or mobile assets, schedule device installation during this phase. Hardwired installations require a technician and typically take 30 to 60 minutes per vehicle. Battery-powered devices can be self-installed with magnets or adhesive. Test each device after installation to confirm it is transmitting correctly and appearing on the map.
Phase 4: Training and go-live
Training is the make-or-break factor for field adoption. The best platform in the world fails if the team does not use it. Keep training practical, short and focused on what matters to each user group.
Train by role
Different users need different training. Do not run a single two-hour session that covers everything from scanning to financial reporting. Instead:
- Field workers (30 minutes): How to scan, how to check out, how to complete an inspection, how to report a defect. That is it. No dashboards, no reports, no configuration.
- Supervisors (60 minutes): Everything above, plus how to assign equipment, review work orders, run a quick report and escalate overdue items.
- Administrators (90 minutes): Platform configuration, user management, custom fields, reporting, data export and maintenance schedule setup.
Appoint site champions
On each site, identify one person who is comfortable with the system and willing to help others. This is not a formal role. It is the person that other workers go to when they have a question. The site champion reduces support load on the implementation lead and provides peer-level encouragement that management directives cannot replicate.
Go live with support
Go live on a specific date that everyone knows about. For the first two weeks, the implementation lead should be available for questions and actively monitoring usage. Fix issues the same day they are reported. Delayed fixes erode confidence quickly.
Communicate early wins
Within the first week of go-live, find and share a concrete win. "We found three generators that nobody knew we had" or "Pre-start inspections that used to take 15 minutes now take 4 minutes" or "We avoided renting a compressor because the system showed one available at the other site." Early wins build momentum and justify the change.
Phase 5: Optimisation
Implementation is not finished at go-live. The first 90 days of live use reveal opportunities to refine processes, expand scope and extract more value from the platform.
Review usage metrics at 30, 60 and 90 days
Check scan compliance rates. Are assets being scanned regularly? If rates are low, investigate why. Common causes include labels in inconvenient locations, the scan workflow having too many steps, or specific team members who need additional support.
Expand to new categories and sites
Once the initial scope is stable and adoption is strong, expand. Add the next asset category. Roll out to the next site. Each expansion is easier than the last because the processes are proven, the training materials exist and the team has champions who can onboard new users.
Enable advanced features
During the initial rollout, keep it simple. Once the basics are habitual, layer on advanced capabilities: automated maintenance scheduling, custom inspection forms, geofence alerts, scheduling integration, and advanced reporting. Each feature adds value but also adds complexity. Introduce them one at a time and confirm adoption before adding the next.
Capture ROI data
At the 90-day mark, calculate actual ROI against your projections. Measure tool loss, rental spend, labour hours on equipment management and maintenance costs. Common implementation mistakes
Learning from other businesses' mistakes is cheaper than making your own. These are the most common implementation failures we see.
1. Trying to track everything at once
The instinct to tag every asset on day one is understandable but counterproductive. It overwhelms the team, stretches the implementation timeline, and means that data quality suffers because tagging is rushed. Start narrow. Prove value. Expand.
2. Insufficient training
A 10-minute demo is not training. Field workers need hands-on practice with the actual devices and workflows they will use. If someone cannot scan an asset and complete a checkout in under 30 seconds after training, they need more time. Under-trained teams revert to old habits within a week.
3. No executive sponsor
Implementations stall when they lack visible support from leadership. If the site manager does not use the system, the site team will not either. The executive sponsor does not need to be a daily user. They need to be visibly supportive, reference the data in meetings, and hold the team accountable for adoption.
4. Ignoring field feedback
If the team says the scan process takes too long, the label is in a bad spot, or the app crashes on their phone model, fix it. Ignoring field feedback signals that the system is a management tool imposed on the team, not a tool built for them. That perception kills adoption.
5. No data cleanup before migration
Importing a messy spreadsheet into a tracking platform gives you a messy tracking platform. Deduplicate, standardise and validate your data before import. The extra day of cleanup saves weeks of frustration after go-live.
Implementation timeline
Here is a realistic timeline for a mid-sized Australian business implementing asset tracking for 500 assets across three sites.

Smaller businesses with fewer assets can compress this to three to four weeks. Larger organisations with thousands of assets and dozens of sites may take three to six months for a phased rollout. The phases remain the same regardless of scale.
