Why CMMS implementations fail
A computerised maintenance management system (CMMS) is the operational backbone of any structured maintenance programme. It manages your asset register, automates scheduling, generates work orders, tracks completion and produces the reporting you need to measure performance. When implemented well, a CMMS transforms maintenance from a reactive, paper-based exercise into a managed, data-driven discipline.
When implemented poorly, it becomes expensive shelfware. Industry studies estimate that 40 to 60 per cent of CMMS implementations fail to deliver their expected benefits. The reasons are consistent: insufficient data preparation, inadequate training, scope creep during configuration, and a failure to manage the change process with the people who will actually use the system every day.
This guide breaks the implementation into five phases with clear deliverables at each stage. Follow them in order. Resist the temptation to skip data preparation (Phase 2) to get to the "exciting" configuration work faster. Data quality is the single biggest predictor of CMMS success, and it is the step most often rushed.
Phase 1: Planning and requirements
Before touching any software, define what you need the CMMS to do, who will use it, and what success looks like. This phase typically takes one to two weeks and sets the foundation for everything that follows.
Define your objectives
Be specific. "Implement a CMMS" is not an objective. "Reduce unplanned downtime by 30 per cent within 12 months by automating preventive maintenance scheduling and work order tracking" is an objective. Other common objectives include:
- Achieve 90 per cent PM compliance within 6 months of go-live
- Create a complete, auditable service history for every maintainable asset
- Reduce maintenance cost per asset by 20 per cent within the first year
- Eliminate paper-based work orders and inspections for WHS compliance purposes
- Establish maintenance KPI reporting with monthly automated dashboards
Identify stakeholders and users
Map out who will interact with the system and how:
- Maintenance managers: Configure schedules, review KPIs, manage the asset register.
- Planners/schedulers: Create and assign work orders, manage the backlog.
- Technicians: Receive assignments, complete work orders, record hours and parts (primarily mobile).
- Operators/drivers: Submit defect reports and complete pre-start inspections.
- Finance/management: Review cost reports, approve capital expenditure decisions.
Select the platform

Phase 2: Data preparation
Data preparation is the most tedious and the most important phase of a CMMS implementation. The system is only as good as the data it contains. Garbage in, garbage out applies with full force.
Asset register cleanup
Build or clean up your asset register. For each maintainable asset, verify:
- Unique asset ID (consistent naming convention across the operation)
- Make, model and serial number
- Current location or assignment
- Commission date and current meter reading
- Criticality rating (high, medium, low) based on failure consequence
- Asset hierarchy (parent-child relationships for complex assemblies)
Walk the floor. Do not rely solely on existing spreadsheets or purchase records. Physical verification catches assets that were never registered, assets in the wrong location, and decommissioned assets still in the system.
Maintenance schedule definition
For each asset (or asset type), define the maintenance schedule: what tasks, at what intervals, with what trigger type (calendar, meter or condition). Use manufacturer recommendations as the baseline and adjust for your operating conditions.
Task library
Build a standardised task library that defines each maintenance task: description, step-by-step instructions, required parts, estimated hours, safety precautions and competency requirements. This library becomes the backbone of your work order templates.
Data migration plan
Decide what data migrates from your current system (spreadsheets, paper records, old software):
- Must migrate: Asset register, active maintenance schedules, open work orders, parts inventory.
- Should migrate: Last 12 to 24 months of work order history for trend analysis.
- Can skip: Historical data older than 24 months. Archive it separately for reference but do not slow the migration.
Phase 3: System configuration
With clean data ready, configuration translates your maintenance requirements into the CMMS. This phase is where the system takes shape, but discipline is essential. Configure what you need for go-live, not everything you might want someday.
Core configuration steps
- Import the asset register. Load all verified asset data including hierarchy, locations and criticality ratings.
- Set up user accounts and permissions. Create accounts for all users with role-appropriate access levels. Technicians do not need access to cost reports. Finance does not need access to work order assignment.
- Configure maintenance schedules. Enter preventive maintenance schedules with trigger types, intervals and task templates for each asset or asset group.
- Build work order templates. Create standard work order templates for recurring task types so that new work orders are pre-populated with instructions, parts lists and safety requirements.
- Set up notifications and escalations. Configure automated alerts for approaching due dates, overdue work orders and critical asset alarms.
- Configure inspection forms. Build digital pre-start checklists and condition assessment forms for operators and technicians.
- Set up reporting dashboards. Configure the KPI dashboards you defined in Phase 1 so they are available from go-live.
Resist scope creep
The biggest risk during configuration is trying to do too much. Every stakeholder will have ideas about custom fields, automated workflows and integration requirements. Document them, but do not build them all before go-live. Launch with core functionality (asset register, PM scheduling, work orders, inspections, reporting) and add enhancements in subsequent phases once the team is comfortable with the basics.
Testing
Before going live, test the system with real scenarios. Create test work orders, run them through the full lifecycle, verify that schedule triggers fire correctly, and confirm that reports produce accurate data. Involve two to three technicians in testing to validate the mobile experience and identify usability issues before the wider rollout.
Phase 4: Training and change management
Technical configuration is half the battle. The other half is getting people to use the system. Training and change management determine whether your CMMS becomes part of daily operations or gathers digital dust.
Role-based training
Train each user group on the functions they will use, not on the entire system. Technicians need to know how to view their assigned work orders, record completion, flag defects and complete inspections on their mobile device. Supervisors need to know how to review work orders, manage the schedule and run reports. Managers need to know how to interpret KPI dashboards and generate strategic reports. One-size-fits-all training wastes time and confuses people.
Hands-on practice with real work
The most effective training uses real work orders on real assets. Abstract training with dummy data does not stick. Have technicians complete an actual PM work order during the training session, using their own phone, on an asset they maintain. The immediate relevance makes the learning tangible.
Champion programme
Identify two to three respected team members (not necessarily the most senior, but the most influential) to serve as system champions. Involve them in configuration and testing so they understand the system deeply. After go-live, they become the first point of support for their peers. A technician is far more likely to ask a colleague for help than to submit a support ticket.
Address resistance directly
Some team members will resist the change, especially those comfortable with the current process. Acknowledge their concerns. Demonstrate how the new system reduces their administrative burden (no more paper forms, no more manually tracking services, no more chasing parts). Show early wins from the testing phase where the system caught a due service or flagged a defect that might have been missed.
Phase 5: Go-live and stabilisation
Go-live is not the end of the project. It is the beginning of adoption. The first four to six weeks after launch are the stabilisation period where habits form and the system either becomes embedded in daily operations or gets abandoned.
Go-live approach
For most operations, a phased go-live works better than a big bang. Start with one site, one team or one asset group. Resolve issues and refine processes with a smaller group before rolling out to the broader operation. This limits the blast radius of any configuration errors and gives the support team capacity to handle questions.
First two weeks: intensive support
- Have a system administrator or champion available on the floor during each shift to answer questions in real time.
- Run a daily 10-minute check-in with the implementation team to review issues, questions and quick fixes.
- Monitor system usage. If technicians are not logging into the mobile app, find out why immediately. The longer bad habits persist, the harder they are to break.
Weeks three to six: refinement
- Review work order completion data. Are technicians filling out all required fields? Are completion notes useful?
- Check PM schedule compliance. Are scheduled services being generated and completed on time?
- Gather feedback from technicians, supervisors and planners. What is working? What is frustrating?
- Make configuration adjustments based on real usage patterns.
Month two onwards: optimisation
Once the core system is stable and adoption is above 80 per cent, begin adding the enhancements you deferred from Phase 3. Integrations with telematics, advanced reporting, custom workflows, and inventory management can be layered on incrementally without disrupting the foundation.
Implementation timeline
The following timeline represents a typical CMMS implementation for a small to medium operation (50 to 500 assets). Adjust based on your asset count, data readiness and team capacity.
